Every category king we have studied made its defining move long before the market could see it. The pattern is consistent: the decision that separated them happened in a boardroom, under uncertainty, roughly 18 months before analysts gave the category a name.
By the time a category has a label, a leaderboard, and a conference track, the ranking is largely settled. The companies at the top are not the ones that reacted fastest — they are the ones that committed earliest, when committing looked unreasonable.
The three signals boards miss
In our engagements, the evidence was always available before the decision was made. It simply arrived in forms that boards are not trained to weigh.
First, early pricing power in a narrow segment — small in revenue, decisive in meaning. When a specific type of customer stops negotiating, they are telling you the category exists before anyone has named it.
Second, competitor language drift. When rivals start borrowing your vocabulary in their sales decks and job postings, the category is forming around you, whether or not you claim it.
Third, the quiet migration of talent toward the problem you named first. Senior people leave good jobs for framings, not features. Watch where the operators go.
Why the boardroom, not the market
The market confirms categories; it does not create them. Creation is a resource-allocation decision — which product lines get starved, which customer segment becomes the whole story, which revenue you walk away from. Those calls are made in a boardroom, and they are uncomfortable precisely because the data is still ambiguous.
The companies that waited for proof got the proof — and second place. The window between signal and consensus is the entire game.
What this means for your next board meeting
The work is not predicting the future. It is committing to a position early enough that the future organizes around it. If your board is debating a category question with clean data on both sides, that is not a reason to wait. It is the tell that you are inside the window.
